Identify what is tied to the owner

Write down the decisions and processes that require the owner's personal involvement: pricing, discounts, procurement, hiring, complaints, payments and the team's daily tasks.

Transfer responsibility, not tasks

For each area you need the expected outcome, authority, limitations and a control metric. Simply handing over a list of assignments does not create a manager.

Establish a management rhythm

Short regular meetings, a clear report and a single list of priorities reduce the number of urgent messages and manual oversight.

Step out of day-to-day operations gradually

The owner first stops taking part in routine decisions, then checks the results against metrics. A sudden departure without a system usually creates new chaos.
