Quantify the problem

A typical starting situation: revenue is confused with profit. Don’t start with layoffs, discounts or increased advertising. First fix the comparison period and check revenues, cost of goods sold, gross profit and operating profit. The same external problem can have different causes.

Separate the symptom from the cause

A decrease in the cash balance does not always mean a drop in profit, and rising sales do not guarantee improved unit economics. Compare sales, gross profit, fixed costs and cash flow. Then break down the result by product, channel, employee or location — depending on the business model.

Check data quality

Before drawing conclusions, make sure revenues and expenses belong to the correct periods, returns and discounts are accounted for, and metrics for different units are calculated consistently. If numbers are collected manually, selectively reconcile them with primary transactions. A management decision based on incorrect data can exacerbate the problem.

Choose a limited action

A practical next step is to set unified rules for attributing revenues and expenses. The action should have an owner, a deadline and a result metric. Do not change prices, advertising, the team and the product all at once: otherwise it’s impossible to know what actually affected the outcome.

Introduce regular monitoring

After a change, compare plan vs. actual weekly on a consistent set of metrics. If the result deviates, record the reason and the next action. The goal of a management system is to notice deviations earlier and make decisions before an issue turns into a cash shortfall or a crisis.

When an external review is needed

If the owner cannot see the cause of the deviation, the team argues about the numbers or decisions are constantly postponed, an independent audit is useful. For an initial review, anonymized indicators of sales, expenses, liabilities, team structure and a description of the main problem are sufficient; bank passwords and clients' personal data are not needed.

Frequently Asked Questions

Where to start if you have limited data?

Collect at minimum: revenue, gross profit, fixed costs, cash balance, mandatory payments and accounts receivable for comparable periods.

Do I need to implement a complex BI system right away?

No. First define the metrics and the rules for their calculation. Automation is useful after the management logic becomes clear.

How quickly can Svetlana assess the situation?

Prepare a description of the business, the main problem, sales and expense dynamics, the team structure and upcoming obligations. This is sufficient for an initial diagnosis.
