Revenue does not equal profit

Sales growth can mask weak margins, an oversized payroll, expensive marketing, discounts and operational losses. You should start not with new advertising, but by breaking down revenue and expenses by business lines.

Calculate profit by products and business lines

Split sales by services, goods, branches or channels. For each line calculate direct costs and its contribution to covering fixed expenses. This shows what truly earns money and what generates turnover without results.

Identify recurring leaks

Check rent, payroll, purchases, commissions, returns, write-offs, discounts, advertising expenses and manual processes. It's important not to cut everything indiscriminately, but to separate expenses that generate sales from those without a measurable effect.

Create a 30-day plan

Record several actions with assigned owners and numbers: what to stop, what to recalculate, where to change price or process, which metrics to check each week. Crisis-management work starts with a controlled short cycle.

Frequently Asked Questions

Should expenses be cut immediately?

No. First you need to understand the economics of each line and the impact of each expense on sales and quality. Thoughtless cuts can worsen results.

What should the owner monitor each week?

Revenue, gross margin, cash balance, mandatory payments, sales by business line, payroll and several operational KPIs that affect results.
